I have a 1954-ish Johnson 3 horse out board.I`ve had it for about 5 years with no problem`s with it at all.Last summer while,use it for fishing,The motor would take some time to kick into full throttle,meaning when you gave it full gas it would run at half speed for awhile then finally kick in.Then this spring when changing the gear lube it came out a cream color and had a burnt smell to it.This can`t be good!

Is this an easy fix? Would I be able to do it? Is it worth it, with an old motor? What about finding part`s?

Yea you can probably get parts for it. is it worth fixing that's a personal thing? if you have someone fix it you will not likely like the price.
It sounds like your lower unit needs to be re-sealed, in those little units there are seals on the drive shaft,the prop shaft and a spaghetti seal where the torpedo bolts together.one thing to consider is the shafts may be worn to the point that new seals will not help.also do not neglect the fact that the drain and vent plugs have little seals behind them it is possible that may be the only problem.
The running problem could be anything from bad compression on one jug to a week coil to points to fuel,,it's hard to say without trouble shooting.
As for you doing the work,,that all depends on your tool box and your skills?

TONGA,Thank`s for the reply.I did call a repair shop and they want $100 to fix it.The part`s cost about $25.

Will I need specailty tool to do it?Should I find a manual or is it self explanatory? Sorry for all the questions,but if I can save myself the money that would be great.Thank`s.

A manual impact driver (the kind you hit with a hammer) is probably a good idea to split the case. and you will need some kind of holding device so you can clamp the lower upside down. you will also need something to press and set the shaft seals around the shaft nice and strait without distorting them.,,,this sounds like a one time deal for you and those little seals normally go in pretty easy, so you can probably get by with something make-shift like some flat washers of the proper size and a long tube to go over the shaft.
So what was the $100 quote for? the re-seal?

Yes,that quote was for the part`s& labor for the reseal.I found the part`s for $8 and replaced them today.It was not that hard to do.Thank`s again for your help!

If I run the motor, will I know right away if I did it right?Maybe by changing the gear lube again?Or will it take time for the lube to go bad?

Well you should vacuum and pressure test after the re-seal. but I guess in your case you will just have to check out the lube after you run her.
